Alpha XL with TGA - can't boot 2.1.92

I've been working on an AlphaXL system with a TGA graphics adapter and
trying to compile and boot a 2.1.92 kernel on it (also tried 2.1.74 with the
same results BTW). What happens is that MILO loads, MILO loads the kernel and
jumps to the entry point, the three keyboard LEDs flash in turn, and then the
system locks up. Sometimes the graphics card is so badly locked that the
power has to be turned off to get it to work (reset button does no good). I
believe that this is related to the kernel drivers for TGA. I've compiled the
kernel with TGA support, is there anything else that I should be doing?

The only kernel that I've got working on the machine is a 2.0.30 binary
that I found on an FTP site (it didn't have a .config attached).

I'd appreciate any suggestions that anyone may have.
